How to manage transport and client copy during a long SAP upgrade exercise?

Dear all,

We are going to arrange a moderately large scale of SAP servers upgrade which includes support packages upgrade across development, QA, and production server. Due to the recent economic situation, our management would like us to do it ourselves rather than hiring external experts. We don't have much experience here. So we would like to consult with the experts here.

During this large scale upgrade, we will upgrade the SAP ECC server from development server first. Then we will move to QA. Then we will arrange a UAT session and this can last for 1 or 2 months. We would like to consult with expert here how normally we should manage things like transport and client copy.

Because at this stage, development & QA server will have been upgraded but the production server has not. There will be a difference of data structure and support package level between the dev/QA and production systems. I can foresee that client copy from production system to QA will not work and transport from Dev/QA can lead to other issues because the production system is a very different support package level.

What should be the best way to manage this? Please advise.
